Cost per lead from ads: how to calculate the real cost of a warm customer

The cost per lead your ad dashboard shows is the cost of an inquiry. What you need is the cost of a warm customer who's ready to buy. It's easy to calculate: divide the cost per inquiry by the share of warm leads. If one in five inquiries is warm, a warm customer costs five times as much as an inquiry. Below are the formula, an example, and ways to bring the cost down.

How much does a lead from ads really cost?

Your ad dashboard honestly shows the cost per inquiry: how much you paid for a person who left their number. The problem is that an inquiry isn't a customer yet. Some people won't pick up. Some entered the wrong number or dropped by to “check prices.” Some are looking for something other than what you sell.

Ads sell inquiries, not customers. You pay for every inquiry but make money only on the warm ones. So the real cost per lead is the cost of a warm person specifically.

Ad platforms call any action a lead: a website form, a call, a message. To them, a lead is the fact of contact. To you, it's a person you can sell to. The price difference hides in the gap between these two meanings.

How is the cost per inquiry different from the cost of a warm customer?

  • Cost per inquiry — what one contact from ads costs. It's your budget divided by the number of inquiries.
  • Cost per warm lead — what one person who confirmed their interest, budget, and timeline costs. We covered what makes a lead warm in our article on qualified leads.
  • Cost per customer — what one deal costs. It's even higher: not every warm lead buys.

For ad decisions, the second number matters most. Cost per inquiry makes campaigns easy to compare, but it's misleading: cheap inquiries often turn out to be empty.

Picture two channels. In the first, inquiries are cheap, but almost all of them are random clicks. In the second, inquiries cost more, but people come with a specific need. On cost per inquiry, the first one wins. On cost per warm lead, the second one often wins.

How to calculate the cost of a warm lead: the formula

Cost per warm lead = cost per inquiry ÷ share of warm leads

Use the share of warm leads as a decimal: 20% is 0.2. There's also a second way if you know how many warm leads you got in a month: divide your entire ad budget by that number. The result is the same.

Where do you get the share of warm leads? Take last month's inquiries and see how many got to a real conversation: named a budget and timeline, or agreed to a meeting or a site visit. If your CRM doesn't track this, start tracking it. Without this number, you're running ads blind.

How to calculate the cost per deal

The cost per customer works the same way. Take the cost per warm lead and divide it by the share of warm leads who end up buying. If one in three warm leads buys, a deal costs three times as much as a warm lead.

How much you can afford to pay for a warm lead

This is the key question for your budget. Take the profit from one deal and multiply it by the share of warm leads who buy. That gives you a ceiling: above that amount, a warm lead isn't worth it for you. Anything below it is your margin. Without that limit, any cost per lead looks too high one day and cheap the next.

What does the calculation look like in an example?

The numbers below are a hypothetical example, not data from a specific business. Plug in your own.

  1. Monthly ad budget: $1,500.
  2. Cost per inquiry: $7. So inquiries per month: $1,500 ÷ $7 ≈ 214.
  3. Truly warm leads among them: 20%. That's about 43 people.
  4. Cost per warm lead: $7 ÷ 0.2 = $35. Or $1,500 ÷ 43 ≈ $35.
  5. Spent on people who won't buy: $1,200 — 80% of the budget.

So a warm customer costs not $7 but $35 — five times more than the dashboard shows. Note the last line, too: four-fifths of the budget went to people who won't buy. That doesn't necessarily mean the ads are bad: there are always plenty of empty inquiries. The question is who will screen them out, and how.

If your share of warm leads is different, the third line changes — and the whole result with it. Check your own numbers in the calculator: move the sliders and see the real cost instantly.

How does the share of warm leads change the cost of a customer?

The fewer warm leads among your inquiries, the higher the real cost climbs. Here's what that looks like with the same hypothetical $7 inquiry.

Share of warm leadsWarm lead vs. inquiry costCost per warm lead (example)
10%10× higher$70
20%5× higher$35
25%4× higher$28
50%2× higher$14

The cost per inquiry is the same in every row, but the cost per warm lead varies fivefold. Hence the main takeaway: compare channels and campaigns by cost per warm lead, not per inquiry. A cheap inquiry with a low share of warm leads can easily cost you more than an expensive one with a high share.

It's not just ads that raise the share of warm leads. A fast first call, a polite conversation, and repeat call attempts all raise it too. Some inquiries end up in the “junk” pile only because nobody got through to the person.

Which costs don't show up in your ad report?

The formula only accounts for ad spend. But handling inquiries costs money too — it's just hidden in salaries.

  • Your reps' time. Every inquiry has to be dialed, often more than once. Time spent on empty calls doesn't go into deals.
  • Cooling off. By the time someone gets to the inquiry, the person has already talked to others. Warm turned cold, and the money spent on them is gone.
  • Junk. Bots, random clicks, wrong numbers. These also have to be found and filtered out.
  • Abandoned contacts. People who said “I'll think about it” rarely get a second call. But you've already paid for them.
  • Phone service and CRM. Minutes, numbers, subscriptions — add these to your ad spend too.

If you want an honest number, add the cost of handling inquiries to your budget: part of the salaries of whoever makes the calls, phone service, CRM. Your cost per warm lead will go up — but it'll be the truth.

How do you lower the cost of a warm customer?

  1. Count warm leads. After the first conversation, have your team add a simple tag in the CRM: warm or not. Compare channels by cost per warm lead.
  2. Don't cut budgets blindly. Sometimes it pays to turn off the “cheap” channel, not the expensive one. You can only see that through cost per warm lead.
  3. Call fast. The sooner the first contact, the more inquiries stay warm. Call overnight inquiries first thing in the morning.
  4. Screen before your reps. Let an AI agent or a call center handle the first conversation, and give your reps only vetted leads. See how it works on the AI lead qualification page.
  5. Bring back old inquiries. You've already paid for them. You'll find five scenarios for this in our article on customer database reactivation.
  6. Buy warm leads directly. Then the cost per warm lead is known upfront and doesn't depend on how much junk there is.
